# Structuring the Diagnostic Report

> Build a client deliverable that moves from evidence to implication, recommendation and action.

Use a report structure that mirrors the client’s decision process.

## 1. Executive summary

In one or two pages, state:

* the objective;
* the most important findings;
* the highest-priority opportunities;
* expected commercial impact range;
* recommended first step.

## 2. Scope and method

Explain the process boundary, stakeholders, evidence sources and major limitations. Keep this concise.

## 3. Current state

Show the process at the right level of detail. Highlight variants, handoffs, bottlenecks, rework and manual effort that matter commercially.

## 4. Findings

Use a repeatable finding structure:

**Finding → Evidence → Consequence → Root cause / hypothesis → Confidence**

Example:

> Proposal approval repeatedly returns to sales because required commercial information is missing. Across stakeholder evidence this creates avoidable rework and delays client turnaround. The likely cause is an inconsistent intake and approval standard rather than a lack of drafting capacity.

## 5. Opportunities

For each priority opportunity include:

* intervention;
* evidence;
* affected process;
* expected benefit;
* implementation complexity;
* key risks;
* success KPI.

## 6. Business case

Show assumptions, scenarios, implementation cost, ongoing cost and payback rather than one unqualified ROI headline.

## 7. Roadmap

Separate quick wins, prerequisites, medium-term initiatives and strategic work.

## 8. Decision

End with the specific choice required from the client.
