# Stakeholder Setup in Iris

> Translate your diagnostic stakeholder plan into a representative participant set inside Iris.

Stakeholder setup should reflect the process, not the organisation chart.

Include enough coverage to understand:

* executive intent;
* process ownership;
* frontline execution;
* exceptions;
* adjacent handoffs;
* relevant technical or control perspectives.

## Before inviting anyone

For each participant record:

* role;
* relationship to the process;
* perspective you expect them to contribute;
* whether their role overlaps with another participant;
* any confidentiality or sensitivity consideration.

## Avoid duplicate perspectives

Five managers from the same layer do not necessarily provide more useful coverage than one manager plus practitioners and downstream recipients.

## Participant framing

Explain that Iris is being used to understand the workflow and evidence, not to evaluate individual performance.
